Ponding is water still sitting on a flat roof more than 48 hours after the rain has stopped. That is the working definition, and the 48 hours matters: a puddle an hour after a downpour is normal and expected, while the same puddle four days later is not.

The honest answer to how serious it is: on a sound roof, a shallow pond is not an emergency and does not need dealing with this week. But it is never meaningless. It is telling you something about the roof, and what it is telling you is usually worth acting on before the next winter rather than after it.

Is standing water on a flat roof normal?

Some water after rain is entirely normal. Water that is still there days later is not, and the distinction is about drainage rather than about the water itself.

A flat roof is not actually flat. It is built with a fall, typically a gradient of around 1 in 80, designed to move water towards an outlet. British Standards guidance has recommended designing to a steeper fall than the minimum precisely because decks settle, insulation compresses and the finished gradient often ends up shallower than the drawing.

So a small amount of residual water in one or two spots on an older roof is common and, on its own, not alarming. What changes the picture is persistence, area and depth. A pond that reappears in the same place every time, that covers a meaningful part of the roof, or that is deep enough to be measured in centimetres rather than millimetres, is a defect rather than a quirk.

What causes ponding water?

Ponding has four common causes, and identifying which one you have determines everything about what it costs to fix.

Blocked or undersized outlets. The cheapest and most common cause. Leaves, moss and silt build up in the outlet, or the outlet was never large enough for the roof area draining into it. The water has somewhere to go and cannot get there.

Falls that were never adequate. The roof was built to a gradient too shallow to work in practice, or laid without a proper fall at all. Common on older extensions and on roofs built by general builders rather than roofers.

A deflected deck. Timber decking that has taken on moisture, or joists that have settled over decades, create a dip in the middle of a span. The roof was laid correctly and the structure has since moved. This is the cause most likely to indicate a bigger problem.

Compressed or damaged insulation. On a warm roof, insulation boards that have been walked on heavily, or that have absorbed water, lose thickness locally and create a hollow above them.

The first is a maintenance job. The last two point at the structure, and they are the ones that change a conversation about a puddle into a conversation about the roof.

What does ponding actually do to a roof?

Ponding rarely causes a leak by itself. What it does is find every existing weakness faster, and then make it worse.

It puts constant pressure on the details. Standing water applies steady hydrostatic pressure to every lap, seam and upstand it touches. A joint that would shed running water perfectly well can seep under continuous load.

It keeps the covering permanently wet. Bituminous materials degrade faster under prolonged saturation, and organic growth establishes itself in standing water. Roofs that pond grow moss and algae in the ponded areas and nowhere else, which is often the first visible sign from the ground.

It freezes. This is the one that does real structural damage in a London winter. Water expands as it freezes, working into any crack or pinhole in the covering and widening it slightly each cycle. A hairline defect that would sit harmlessly on a well-drained roof becomes a split after a few freeze-thaw cycles under a pond.

It adds weight. Water weighs roughly a tonne per cubic metre. A pond 25 millimetres deep over 20 square metres is around half a tonne sitting permanently on the deck. Where the cause of the pond was a deflecting deck in the first place, that weight makes the deflection worse, which deepens the pond, which adds more weight. That feedback loop is the reason a deck-related pond is worth taking seriously.

It shows up staining. Long after the water has gone you can see where it was: a tide mark of dirt and organic residue. Useful diagnostically, because it maps the ponding pattern even on a dry day.

When should you actually worry?

Worry when the pond is getting deeper, when it sits over a span rather than at an edge, or when the deck feels soft underfoot.

The signs that move ponding from “monitor it” to “get it surveyed now”:

  • The pond is deeper or wider than it was last year
  • It sits in the middle of a joist span rather than in a corner or against an upstand
  • The deck feels soft, springy or spongy when you walk near it
  • There is staining on the ceiling below the ponded area, especially in dry weather
  • Moss or plant growth has established itself in the ponded area
  • You can see a visible dip in the roof line when you look across the surface

The first two suggest structural movement. The third and fourth suggest the deck or insulation is already wet, which changes the answer from a waterproofing job to a replacement.

Conversely, a shallow pond in a consistent spot, on a roof with a firm deck and no internal staining, that has not changed in several years, is a defect worth correcting when you next do work on the roof rather than an emergency.

How is ponding fixed?

It is fixed by dealing with the cause, and the four causes have four different answers at four very different price points.

Clear or enlarge the outlets. If the outlet is blocked, clearing it is a maintenance visit. If the roof is genuinely underserved by its drainage, adding an outlet is a modest job and often solves the problem completely.

Correct the falls with tapered insulation. Where the gradient is inadequate, tapered insulation boards are laid to build a proper fall towards the outlets before the new waterproofing goes on. This is real work and it costs accordingly, but it fixes the problem permanently rather than managing it.

Repair the deck. Where the deck has deflected or rotted, it has to be opened up and repaired or replaced. At this point you are into a replacement rather than a refurbishment, and the ponding was the symptom that revealed it.

Waterproof properly, once the cause is dealt with. A seamless waterproofing layer with no laps or joints removes the weaknesses that ponding exploits. A liquid-applied system is particularly well suited to a roof that ponds, because there are no seams for standing water to work at and the detailing around outlets is formed as part of the same continuous layer.

That last point needs a caveat, because it is the one most often misused. Waterproofing over a pond stops water getting in. It does not make the water go away. Both can be legitimate outcomes, but you should be told which one you are buying. A quote that promises to “solve the ponding” by applying a coating and says nothing about falls or outlets is not answering the question you asked.

What should you do about a pond on your roof?

Photograph it, note how long it takes to clear, and get the cause identified before you get anything quoted.

Take a photo after rain and another three days later. Note whether the pond is in the same place each time and whether it is bigger than last year. Check the outlets yourself if you can reach them safely, because a blocked outlet is the cheapest possible answer and takes two minutes to rule out. Have a look at the ceiling below in dry weather.
